In Kenya, milk is highly perishable. Without rapid access to cooling, it spoils within hours — especially evening milk that cannot be delivered the same day. Studies and industry reports show that post-harvest milk losses remain a major national challenge. Significant volumes are lost every year through spoilage at farm and collection levels due to inadequate cold-chain infrastructure, delayed collection, and poor storage. These losses cost the sector billions of shillings annually and hit smallholder farmers hardest: many are forced to sell at distress prices, pour milk away, or consume it at home simply because they have no reliable cooler or buyer.
This cycle of spoilage, uncertain markets, and delayed payments traps thousands of rural households — particularly women and vulnerable families — in low productivity and poverty.
Our Solution: Professional Cooling, Guaranteed Market, and Local Economic Multipliers
Kagwe Concept Dairies Ltd breaks this cycle at the root.
We aggregate raw milk from smallholder farmers, chill it immediately at our professionally managed cooling centres, and deliver it under a guaranteed offtake contract to Brookside Dairy, Kenya’s largest processor. By combining frequent collection (multiple times daily), modern chilling capacity, and reliable payments, we virtually eliminate the spoilage risk that destroys incomes for farmers without access to coolers.
Beyond the farm gate, our model creates a powerful local economic multiplier through long-term contracted employment and services that support entire households.

Cooling Infrastructure (Total capacity: 20,000 litres)
- Main operational headquarters – Kagwe, Lari Sub-county, Kiambu County 10,000 L cooler and 5,000 L cooler
- Newer satellite centre – Ikinu neighbourhood, Githunguri Sub-county, Kiambu County 5,000 L cooler
We also use solar energy to heat CIP (Clean-In-Place) water, lowering operating costs and our environmental footprint.
People, Jobs and Ripple Effects
Our operations directly create and sustain meaningful employment while supporting young families:
- 30 permanent employees (10 women; 80% women and youth)
- 30+ contracted motorcycle (bodaboda) transporters who collect milk daily from farmers to our cooling centres. These transporters are contracted for long periods, providing stable income. 80–90% are youth with young families. Their earnings support children’s education, healthcare, food security, and household needs — creating a strong intergenerational impact across our catchment area.
- Truck drivers who transport chilled milk from our cooling centres to Brookside Dairy, ensuring reliable last-mile delivery and additional stable jobs.
- 8 feeds shops that we have established and staffed with more young people. These shops supply quality animal feeds and supplements to our farmers, improving herd productivity while generating local employment.
- Main shop at headquarters where farmers can access general human consumables (food and household items) on a convenient check-off system. The value is deducted at the end of the month from the milk they have delivered. This provides financial flexibility, reduces the need for cash advances or informal credit, and keeps money circulating within the local economy.
In total, our model supports hundreds of livelihoods beyond the 2,400 active dairy farmers — including transporters, drivers, feeds shop workers, and their families — while strengthening the resilience of entire rural communities in Lari, Gatundu South and Githunguri sub-counties.
